Who We Are

Velo & Co is a transition architecture practice. We diagnose what is structurally holding back a business or an individual, design the path forward, and build the frameworks that keep working long after we are gone. The subject changes. The method does not.

How we engage

Every engagement starts with a diagnostic. We do not prescribe before we understand the structure of the problem. From the diagnostic, we design the path forward — the operating model, the market entry architecture, the narrative that makes the transition legible. Where the engagement requires it, we also build the artifacts: the investor deck, the market entry positioning, the internal communications, and other materials that carry the transition across the organization. The goal is always the same: frameworks that last without us.

The Work

We designed the expansion architecture that took Amazon Retail's presence into 48 new countries in two years — without building a single new warehouse. The work was designing an expansion architecture that decoupled market presence from physical infrastructure, solving import compliance, tax, and logistics constraints that had blocked entry for years.

We worked with a senior Uniqlo executive navigating her return from extended leave — and she stepped into a more senior, nationally visible role delivering results from day one. The work: diagnosing what was structurally broken — a life narrowed entirely to work — and designing a rebuild from the ground up. New roots, real relationships, a clearer architecture for what comes next inside and outside her career.

We helped a Taiwanese tea farm enter the US market and establish itself as a bubble tea beverage and retail franchise. Rebuilt the brand story, restructured the catalog, launched on Shopify and Amazon. The result: sporadic sales became consistent daily revenue across every channel.
